Build the Foundation (Mindset & Culture) with 5S 6S — LLeanStore Journal

Lean does not begin with machines or charts. It begins with habits. And the habit at the heart of Lean is 5S.

At first glance, 5S seems simple: clean the workplace, organize the tools, put labels on things. Many managers shrug and think, “This is housekeeping, not management.” But those who stop there miss the truth.

5S is the foundation of Lean culture.

Because eliminating waste is impossible until we first see what is waste and what is value. and we cannot see clearly when our workplace is untidy, cluttered, and distracting.

Sort (Seiri): We learn to separate what is useful from what is not. This is not only physical — it’s mental. We practice asking: Does this add value, or is it waste?

Set in Order (Seiton): We give everything a right place. When things are in place, problems appear faster. When they are scattered, waste hides.

Shine (Seiso): Cleaning is not polishing for beauty — it is exposing issues. A clean machine shows oil leaks. A clean desk shows missing documents. Cleanliness is clarity.

Standardize (Seiketsu): Habits hold only when they are shared. Standards are agreements of respect: “This is how we keep it clear.”

Sustain (Shitsuke): Discipline is the hardest step. Without it, we slide back to clutter. With it, 5S becomes natural, like brushing teeth — a daily act of respect.

5S is not the end. It is the beginning. It is the daily cycle of habit-building that makes Lean possible. Without 5S, waste hides. Without 5S, we chase problems blindly. With 5S, we create a workplace where truth is visible, and where people can focus on what truly matters.

Lean culture is built the same way we build character — not in one heroic act, but in small habits repeated every day. That is the promise of 5S.
